What is lot traceability in manufacturing?
Lot traceability is the ability to trace a batch of material or components backward to its supplier and receipt and forward to every job, product and customer it went into. It depends on recording a lot number at receipt and carrying it through every stock issue, work order and shipment. It is required in food, pharmaceutical, aerospace and automotive supply chains and useful wherever recalls or material certificates matter.

Backward and forward
Backward traceability answers: this bracket failed, which heat of steel was it cut from, which supplier, which certificate. Forward traceability answers: this heat of steel has a problem, which jobs used it, which customers received those parts, how many are still in stock. Both need the same data: a lot number captured when material arrives, attached to each issue to a work order, carried onto the finished item's lot and recorded on the delivery. The chain breaks at the weakest step. In most small shops that step is the issue to the job, where the storekeeper grabs the nearest sheet and the lot is not written down.
What has to be recorded
Serial traceability is the same idea at the level of one unit; it is heavier and only worth it where a single unit's history matters, such as pressure vessels or regulated devices.
- A lot or batch number per receipt, with supplier, date and certificate reference
- Stock balances held per lot, not only per item
- Issues to work orders that state which lot was used, and how much
- A finished-goods lot per work order or batch, linked to the input lots
- Shipments that record which finished lots went to which customer
- Inspections, NCRs and holds attached to the lot
Why it matters in a small shop
Three triggers push a small shop into lot traceability. Customers in food, pharma, automotive or aerospace supply chains demand it in their supplier audits. A material certificate requirement, such as mill test certificates for structural steel, forces lots to be tracked from receipt to the delivered part. Or a defect reaches a customer and the shop cannot say how many other parts came from the same batch, so it recalls everything. Each of these is cheaper to handle with lot numbers already in place. Without them, the only honest answer to which other parts are affected is all of them, which is expensive.
How to start without stopping the shop
Start with the items that carry a certificate or a customer requirement, not the whole item master. Label shelves and bins by lot. Make the lot mandatory on issue for those items only, so the rest of the shop is not slowed. Run a mock recall once a quarter and time it; if it takes longer than an hour, find the broken link in the chain. Expect the first month to be rough as storekeepers adjust to picking by lot rather than by reach.
How to introduce lot traceability in a small shop
- Step 1
Pick the items that matter: certified metals, food ingredients, parts customers audit.
- Step 2
Record a lot number and certificate reference on every receipt of those items.
- Step 3
Store and label those items by lot so the storekeeper can pick the right one.
- Step 4
Make the lot a required field on material issues for those items only.
- Step 5
Create a finished lot per work order and link it to the input lots.
- Step 6
Record the finished lot on each delivery note.
- Step 7
Test with a mock recall: pick a receipt and list every job and customer it touched.
Where ZMOS fits
ZMOS records every stock movement in an immutable ledger with balances per warehouse, posts issues and returns against work orders, and links inspections, NCRs and CAPA to items and jobs, which gives the backbone a trace needs: who issued what, to which job, when. Custom fields and validation rules can make a lot or certificate reference mandatory on receipts and issues for chosen items. It is built for sheet-metal, machining and fabrication shops of 10 to 50 people. If you need lot-level stock balances, expiry dates and full genealogy for food or pharmaceutical compliance, confirm those specifics in a demo with your own items first.

Inside ZMOS
What is the difference between lot and serial traceability?
Lot traceability tracks a batch, such as a heat of steel or a drum of ingredient, through every job it fed. Serial traceability tracks one unit by its own number. Lots are lighter to run; serials are needed when each unit's history must be shown on its own.
Is lot traceability required by ISO 9001?
ISO 9001 requires identification and traceability where traceability is a requirement, with unique identification controlled and recorded. It does not prescribe lot numbers for every item. Customer contracts and sector standards such as IATF 16949 or food safety schemes usually set the detail.
Can I do lot traceability in a spreadsheet?
For a few certified items and low volume, yes, with a column for lot on every receipt, issue and delivery. It breaks when volume grows, when more than one person edits it, or when a recall needs a forward trace across months of rows. Software makes the query instant.
How long should lot records be kept?
Long enough to cover the product's life and any legal or contractual retention period for your sector. Many shops keep them for the life of the product plus a margin. Check customer contracts and local regulations rather than assuming a fixed number of years.
What is a mock recall?
A drill in which you pick one receipt or one delivery and trace it fully forward or backward, timing the exercise. It tests the chain of records end to end and shows which step is broken. Food safety schemes commonly require it; any shop with lot tracking benefits from one.
