# How to do cycle counting in a small shop

Cycle counting means counting a small part of your stock on a schedule instead of one annual full count. Rank items by value and movement, count a few every day or week without showing the counter the expected figure, compare the count to the ledger, post any difference as a dated adjustment with a reason, and investigate the causes.

## Choosing what to count and how often

Rank items into three groups by annual value used and how often they move. High-value, fast-moving items are counted most often because an error there costs the most and appears fastest. Fasteners and consumables sit at the bottom and can be counted by weight. The split below is a common starting point, not a rule; adjust the frequencies once you see where the differences actually turn up.

| Group | What it holds | Count frequency |
| --- | --- | --- |
| A | Items making up most of the value used | Monthly |
| B | Middle items by value | Quarterly |
| C | Low-value items, consumables, fasteners | Twice a year |

## Running a count

Count blind: the count sheet shows the item, location and unit but not the ledger quantity, so the counter is not tempted to match it. Count at a quiet time, usually first thing before issues start, and freeze movements on the counted items until the count is posted. Two people counting independently is worth it for A items.

Record the counted quantity, who counted, and the date and time. If the item sits in several bins, count each separately; most differences come from material in the wrong place rather than from theft or data entry.

## Recording and investigating differences

Compare each count with the ledger balance at the time of the count. Post the difference as a stock adjustment movement dated that day with a reason code, never by editing the balance. Say the ledger shows 86 pieces of a bracket and the count finds 81: post an adjustment of −5 with the reason 'count variance, cause unknown' and open a note to find out why.

Common causes are issues not recorded, returns not recorded, scrap thrown away without a movement, receipts posted at the wrong quantity, and parts moved without a transfer. Fixing the cause is the point; the adjustment alone just resets the clock.

## How to run a cycle count

1. **Step 1**

Rank stocked items into A, B and C groups by value used and movement, and set a count frequency for each group.
2. **Step 2**

Each week, pick the items due and print a blind count sheet with item, location and unit but no quantity.
3. **Step 3**

Count at a quiet time, freezing movements on those items until the count is posted.
4. **Step 4**

Enter the counted quantity, counter and time, compare with the ledger, and post each difference as a dated adjustment with a reason code.
5. **Step 5**

Investigate every difference above a small tolerance and fix the process that produced it.

## Where ZMOS fits

ZMOS keeps an immutable stock ledger with live balances per warehouse: a count correction is posted as a new movement, never an edit, and the audit log records who posted it. Items can be exported at any time to build count sheets, and roles can limit who may post adjustments. It suits sheet-metal, machining and fabrication shops of 10 to 50 people. If you need handheld count devices scanning offline across many sites, check the offline model first, as money and status changes never post offline.

How many items should I count each day?

Enough that every A item is counted monthly, B quarterly and C twice a year. For a shop with a few hundred stocked items that works out at a handful a day, which one storekeeper can do before issues begin.

Why count blind instead of showing the expected quantity?

If the counter sees the ledger figure, a close count tends to get rounded to match it and real errors go unrecorded. A blind count forces an honest figure, and any difference is compared after the count, not during it.

Should I still do an annual stocktake if I cycle count?

Many accountants and auditors accept documented cycle counts in place of a full year-end count, but some still require one, so ask yours. Either way, a year of cycle counting makes the annual count quick and the differences small.

What tolerance should trigger an investigation?

Set a small tolerance by group, for example any difference on A items, a few per cent on B items, and a larger percentage on C items counted by weight. Write the tolerances down so every counter applies the same rule.
